Latency as an Organizational Problem, Not a Technical One
After understanding that Production is the system’s point of truth, there’s one phenomenon that almost always comes up first:
Latency.
And the biggest mistake about it isn’t how you measure it - it’s how you explain it to yourself.
The Illusion: “If It’s Slow - the Code Is to Blame”
High Latency is almost automatically perceived as a technical failure:
- Something is slow
- Something isn’t optimal
- Something needs “attention”
This is a convenient illusion, because it keeps the problem in a safe place: the code.
But in systems already running in production, Latency is almost never the result of a slow line - it’s the result of an old decision.
Where Latency Really Gets Born
Latency is born in quiet moments, far from the CPU:
- When you decide an operation “must be synchronous”
- When you add another service “because it’s tidier”
- When it’s unclear who owns the end-to-end flow
- When a temporary decision is left to become permanent
None of these decisions is a mistake. All of them are reasonable at the time they’re made.
But Latency isn’t the result of one bad decision - it’s the product of an accumulation of reasonable decisions.
Latency Is the Price of Coordination
High Latency doesn’t appear because something is “slow.” It appears because something is waiting.
Waiting for:
- Approval
- Order
- Availability of another component
- A response from another team
The more a system requires:
- Agreement
- Coordination
- And real-time dependency
the longer the response time.
Latency isn’t a malfunction. It’s a payment.
This Is Where the Organization Comes In
And this is the critical point.
Latency grows not just when there are more components - but when there are more boundaries:
- Boundaries between teams
- Unclear boundaries of responsibility
- Services without a single owner
- Flows no one “holds in their head”
Every handoff adds:
- Waiting
- Caution
- And repeated checks
Latency is sometimes not an architectural problem - but an X-ray of the organization.
A Simple Example: Why a Button Gets Slow
There’s one button in the app: “Send request.”
The user clicks. And waits.
At first, everything was fast.
Then, over time, the button got slower.
It didn’t break. It didn’t get stuck. It just… waits.
What happened? The button’s code wasn’t changed.
But along the way, decisions got added:
Someone said: “We need to check permissions before continuing”
Someone else said: “Let’s log everything fully, so there’s a trace”
Someone else added: “We also need to update an external system, just to be safe”
Every decision on its own:
- Logical
- Responsible
- “Just one more small check”
No one said: “let’s add Latency.”
But in practice: every decision added a small wait.
And those waits:
- Don’t show up in any single piece of code
- Don’t belong to one team
- And don’t hurt enough to be stopped in time
Until one day - the button feels slow.
Why This Isn’t a Technical Bug
There’s no especially slow function. There’s no especially overloaded server. There’s no “culprit.”
There’s a sequence of reasonable human decisions, accumulating into a noticeable wait time.
Latency here wasn’t created by performance - it was created by the way decisions were made.
The Point
Latency doesn’t always say: “we need to optimize.”
Sometimes it says: “too many people wanted to be involved along the way.”
And that’s no longer a code problem - it’s a coordination problem.
Why Local Optimization Not Only Doesn’t Help - It Hurts
At this stage, something predictable happens: every team tries to “improve its own part.”
- A local cache
- Internal parallelism
- A short timeout “to be fast”
And every team really does improve - on its own metrics.
But the whole system:
- Becomes less predictable
- Develops secondary load
- And creates hidden dependency
Latency went down locally - and got worse globally.
Because Latency isn’t a sum of parts. It’s systemic behavior.
The Conceptual Reversal
At this point you need to flip the question.
Not: “where’s the slow code?”
but:
- Where did we require coordination that doesn’t need to exist
- Where did we create dependency without paying for it upfront
- And where did an organizational decision become response time
Whoever keeps treating Latency as a technical problem - is scratching a symptom.
Whoever understands it’s a structural and decision-making problem - can actually change it.
The Bottom Line
Latency isn’t a metric. It’s a result.
Not of bad code - but of a system that never defined where it’s okay to wait, and where it isn’t.
Looking Ahead
And here comes the next problem.
Because even when Latency is already high - sometimes all the metrics look “fine.”
Green averages. Calm dashboards.
And exactly then - systems fall by surprise.
